B2B agency conducted cold email campaigns to potential clients, but entire process was manual and inefficient. Sales team spent hours copying contacts from HubSpot to mailing tools, personalizing emails and manually tracking replies. Client explicitly requested no-code solution to be able to modify workflow themselves without programmer help.
Wyzwanie
Manual cold email campaign management was time-consuming and error-prone. Lack of automation caused sending follow-ups to people who already replied, which hurt reputation and wasted email credits.
Manual sending and personalization
Team copied contacts from HubSpot to spreadsheets, manually personalized each email (name, company, industry) and sent via Gmail. Process took hours for 100 contacts.
No segmentation and targeting
All contacts received same emails regardless of industry, company size or sales funnel stage. Generic communication = low response rate.
Follow-ups sent to people who replied
Lack of reply tracking system caused people who already replied to receive more follow-ups. This annoyed leads and ruined relationships.
Zero analytics and optimization
No data on open rate, click rate, reply rate. Impossible to A/B test subject lines or optimize follow-up sending timing.

We built no-code automation in N8N with HubSpot and AWS SES integration, 3-stage follow-up sequence, dynamic templates and smart reply detection automatically updating CRM statuses.
HubSpot integration and segmentation
Automatic contact fetching from selected HubSpot lists by criteria (industry, company size, status). Filtering contacts who already received emails or replied.
Dynamic templates and AWS SES
Dynamic variable mapping system ({{name}}, {{company}}, {{industry}}) to email templates. Sending via AWS SES with custom domain for better deliverability. Sending address rotation.
3-stage follow-up sequence
Sequence of 3 emails: initial outreach, follow-up after 3 days, final follow-up after 7 days. Each email has dedicated template matched to stage (value proposition → case study → last chance).
Smart reply detection and HubSpot sync
System checks if contact replied to email (webhook or polling). If YES - automatic status update in HubSpot (Replied) and removal from next follow-ups. If NO - sequence continues.
